《用經營公司的思維經營你的人生》課程筆記

1月時分享了線上語音課程心得,那時就有想之後閱讀課程的逐字稿後分享課程筆記,以下就是我的筆記內容。

In January, I shared my thoughts on an online voice course, and at that time, I thought about sharing my course notes after reading the transcript. The following is a summary of my notes.

《用經營公司的思維經營你的人生》此堂課最主要的概念是將職涯依序劃分為四個階段,並以第四階段為目標,給學員經營人生的指引。

The main concept of the course “Manage Your Life with Company Management Thinking" is to divide one’s career into four stages, with the fourth stage as the goal, providing guidance for students to manage their lives.

Joe認為每個人若要讓職涯安穩,應該逐漸讓自己從階段一晉升至階段四,主要目的是升級認知、降低對於他人、組織的依賴,當能掌控自己的職涯便能降低人生風險。

Joe believes that in order to have a stable career, individuals should gradually progress from stage one to stage four, with the main objective being to upgrade one’s cognition, reduce dependence on others and organizations, and reduce life risks by being able to control one’s own career.

而Joe認為要從一個階段升級至下一個階段,最佳方式是「尋求外力」,那個外力就是高階段貴人幫助,需要有意識地贏得高階段的人的認可,且與任何人培養好人際關係,因為不知何時會萌生益處。

Joe believes that the best way to upgrade from one stage to the next is to “seek external help," which refers to the assistance of higher-level mentors. One needs to consciously win the approval of people in higher positions and cultivate good interpersonal relationships with anyone, as benefits may arise unexpectedly.

在鋪墊這四階段的概念後,Joe開始針對「產品藍圖」、「行銷」、「財務管理」等面向做說明。

After laying out the concepts of these four stages, Joe began to explain aspects such as “product blueprint," “marketing," and “financial management."

這堂課將個人視為產品,即是銷售專業服務者,以此Joe建議應該規劃出產品藍圖,如此才能清楚自己的定位以及該努力的方向。其中關鍵的思維是:「你的夢想是什麼?你的目標是什麼?你的競爭優勢為何?」必須以終為始來規劃藍圖,才能讓有限的資源有效分配,讓每個選擇帶來最大回報。

In this class, individuals are viewed as products, specifically professional service providers. Joe suggests that individuals should develop a product blueprint in order to clarify their positioning and the direction in which they should strive. The key thinking here is “What is your dream? What are your goals? What is your competitive advantage?" Starting with the end in mind is crucial to planning a blueprint that allows for the effective allocation of limited resources, ensuring maximum return on investment for every choice.

什麼是好產品呢?好產品必須具備獲利能力,而獲利能力取決於「產品價值」與「他人取得產品的阻力」。

So what makes a good product? A good product must be profitable, and profitability depends on the “product value" and the “resistance of others to obtaining the product".

個人這項產品的價值是「核心技能」與「支援技能」,核心技能即是把事情做好的必要能力;支援技能則是可以規模化或增加選擇的技能。例如,程式設計師的核心技能為寫程式,除了很會寫程式外,還具備外語能力、溝通能力,工作選擇便能跨出母語圈。支援技能是核心技能的放大器,但若無核心技能空有支援技能則無用武之地。

The value of an individual’s product lies in their “core skills" and “support skills". Core skills are essential abilities for getting things done, while support skills are scalable or additive skills. For example, the core skill of a programmer is writing code. In addition to being proficient in programming, they may also have language skills and communication skills, which allows them to work outside of their mother tongue. Support skills are amplifiers for core skills, but without core skills, support skills are useless.

「他人取得產品的阻力」即是若別人要找你合作,會有哪些考量點,薪水?是否好相處?細心程度?耐心程度?專業態度?實現承諾的能力?誠實可靠?

“The resistance of others to obtaining the product" refers to the considerations that others may have when considering collaborating with an individual. Factors such as salary, interpersonal compatibility, attention to detail, patience, professionalism, ability to fulfill promises, and honesty and reliability are all considerations.

好產品=價值-阻力>0

Good product = value – resistance> 0

大家也可以盤點一下自己核心技能和支援技能是什麼?有哪些需求者存在?自己又能提出什麼解決方案呢?因為客戶要的不僅是「技能」,要的是幫助他解決痛點的能力,必須將自己的核心技能與支援技能結合,才有可能提出解決方案。當核心技能太弱,就得培養新的核心技能,或者軸轉,將支援技能強化為核心技能。

You can take inventory of your own core skills and support skills, identify existing needs, and develop solutions. Customers don’t just want “skills," they want the ability to help them solve pain points. It is essential to combine your core skills and support skills in order to develop a solution. When core skills are weak, individuals may need to develop new core skills or pivot to strengthen their support skills as core skills.

Joe認為我們應該把精力放在如何精進核心技能與培養支援技能,聚焦進修才能讓學習實質有益於提升階段,除了「能提升階段的學習」、「針對痛點的學習」、「能應用的學習」,其餘學習皆只能歸類為「休閒」,切勿自我感覺良好將任何學習都認為是進修,時間是珍稀資源,必須以終為始分配有限資源。

Joe believes that we should focus our energy on improving our core skills and developing supporting skills. By concentrating on useful learning, we can make progress and advance to the next stage. Learning that can be classified as “advancement-oriented," “targeted towards pain points," or “applicable" can be beneficial, while other learning activities should be classified as “recreational." It is important not to deceive ourselves by considering any type of learning as educational. Time is a scarce resource, and we must allocate our limited resources based on our ultimate goals.

至於產品研發方向Joe提出三點建議:

Joe has three recommendations for product development direction:

  1. 自我提升(提升單價):增強技能的深度、增強技能的廣度、打響名聲
    Self-improvement (increase unit price): enhancing the depth of skills, expanding the breadth of skills, and building a reputation.
  2. 若技能已超出市場需求:轉換需求市場或改善效率(投入較少成本達成同樣需求)
    If skills exceed market demand: shift demand market or improve efficiency (achieving the same demand with less investment).
  3. 改變商業模式:邁入階段四販賣商品、組成團隊、調整收費模式
    Change the business model: move into stage four by selling products, forming a team, and adjusting the pricing model.

產品是否需要行銷?其實應該說,好的產品才有條件行銷,而不斷透過實績累積信任資產,所需要的行銷成本也會下降。Joe認為產品行銷的立基點是「確保核心技能」、「搭配支援技能」、「值得信賴的解決方案」。具備這些條件後,可採取三種行銷手段:

Does a product need marketing? In fact, it should be said that good products have the conditions to be marketed, and the marketing cost required to continuously accumulate trust assets through actual performance will also decrease. Joe believes that the foundation of product marketing is “ensuring core skills", “matching supporting skills", and “reliable solutions." After having these conditions, three marketing methods can be adopted:

其中我認為「口耳相傳」的部分應是最平凡卻也最重要的,因為這些工作態度皆會影響到合作過的對象後續的合作意願,要成為解決方案其中的要件是態度良好,態度好其實在實務上很多時候比專業來得重要。

I believe that the part about “word of mouth" is the most ordinary yet important aspect, because these work attitudes will affect the willingness of the cooperative partners to collaborate in the future. To become a key element of the solution, having a good attitude is actually often more important than expertise in practical terms.

Joe雖然認為成為經營者(賣產品)不依賴外部而能自己存活是最佳解,但他也說不是要大家都去創業,也不是每個人都適合創業,而是要大家擁有四個成長階段的認知,即使在組織內部也能培養自己獨當一面的能力。

Although Joe believes that being a self-sustaining entrepreneur (selling products) without relying on external support is the best solution, he also acknowledges that not everyone is suited for entrepreneurship. Instead, he emphasizes the importance of having a growth mindset in four stages, which can be developed even within an organization to cultivate individual capabilities.

關於要如何選擇好的公司環境,Joe認為要看老闆是否是自己出資開公司,因為自己出資,老闆才有可能用心經營,另外則是同事是否態度正面者居多,若大多同事都是愛抱怨、愛推事、又能賴著不走,那麼有可能就不是有益於成長的環境。

Regarding how to choose a good company environment, Joe believes it’s important to consider whether the boss has invested their own money to start the company, as only then will they be motivated to run it with care. Additionally, it’s important to evaluate whether most of the colleagues have a positive attitude or if they tend to complain and push blame on others, as such an environment may not be conducive to personal growth.

而若要組成團隊,Joe認為應該建立最小戰鬥單位,工匠、行腳商人、總管,這三人應該夢想一致且能力互補。挑選人的篩選原則,Joe建議可從以下四個面向判斷:

When it comes to building a team, Joe suggests creating the smallest unit of combat, consisting of a craftsman, a traveling merchant, and a manager who share a common vision and complementary abilities. He recommends using the following four criteria for selecting team members:

  1. 願景一致
    Shared vision
  2. 格局夠高
    High-level thinking
  3. 精神力佳,有足夠的內在動機、沒有受害者傾向
    Good mental fortitude, with sufficient internal motivation and no victim mentality
  4. 能力正常
    Normal ability.

公司的經營需要妥善的財務管理,一般公司是以損益表、資產負債表、現金流量表來管控財務,Joe認為個人財務也可以採取類似的方法進行管理。

Proper financial management is crucial for company operations. Generally, companies use profit and loss statements, balance sheets, and cash flow statements to manage their finances. Joe believes that individuals can also use similar methods to manage their personal finances.

以損益表概念做決策

思考是否要接案、是否要赴約等決策,應以「回報」來做判斷:

When making decisions such as whether to take on a project or attend a meeting, consider the potential “returns":

  • 人際關係回報
    Social returns
  • 技能回報

    Financial returns

思考如何報價,應掌握毛利與淨利:

When determining how to quote a price, understand gross profit and net profit:

以資產負債表掌握淨值

Using the balance sheet to track net worth

每個月統計自己所擁有的資產與負債,確認自己資產的變化,是否有成長?

Each month, tally up your assets and liabilities to keep track of any changes in your net worth. Has your asset base grown?

以現金流量表評估過去及未來現金的變化

Using the cash flow statement to assess past and future changes in cash

其中重要的是定期盤點應付帳款,確認是否為可帶來回報的好支出,還是承擔過多風險的壞支出?

It’s important to periodically assess your accounts payable to determine if the expenditures are good investments that will provide returns or if they represent excessive risk.

關於風險,Joe認為隨著資產的充實,每個人都應針對風險做準備,像是緊急備用金、必要保險、關於健康的投資、理財投資,做好準備才能降低遭遇風險時的衝擊力。

Regarding risk, Joe believes that everyone should prepare for risks as their assets grow. This includes having an emergency fund, necessary insurance, investments related to health, and financial investments. Being prepared will reduce the impact of any risks you might encounter.

最後關於「人生平衡」,Joe認為每個人每天都要妥善分配時間在三大部分:工作(盡量不加班)、睡眠、私領域。

Finally, regarding “life balance," Joe believes that everyone should allocate their time properly each day among three major areas: work (try not to work overtime), sleep, and personal life.

私領域是指:伴侶、家庭時間、休閒活動、聚焦進修、維持健康的活動。

Personal life includes: time with partner and family, leisure activities, focused learning, and activities to maintain health.

每天一定要投入時間在這三大部分,人生才不至於失衡,也不至於後悔,像是只埋頭工作卻犧牲了家庭與健康、只重視私領域則沒獲得工作成就等等。

Each day, it is important to invest time in these three areas so that life does not become unbalanced, nor will there be regrets, such as sacrificing family and health for work, or focusing only on personal life and not achieving work accomplishments, and so on.
